Cost ranges reflect 2026 commercial-roofing planning figures and vary by region, roof size, condition, and required prep. Restoration and silicone both assume a structurally sound, dry substrate; roofs with widespread wet insulation or deck failure belong in the replace column.

The honest silicone comparison

Silicone isn't wrong — but the recoat lock-in is real.

Silicone gets recommended for roofs that hold standing water — but ponding is a drainage problem to correct, not a reason to accept silicone's biggest drawback. On the far more common roof that drains, its recoat lock-in is the catch contractors don't always hear up front, until it's time to touch the roof again.

Silicone

Adheres to itself — and almost nothing else

Cured silicone is the strength and the trap. It re-adheres to silicone without a primer, which is why silicone-over-silicone recoats are easy. But acrylic and most other coatings will not bond to cured silicone — they peel. It's one of the most common recoat failures in the trade.

Once a roof is silicone, it stays silicone — or the silicone comes off entirely before a different system can go on. That removal is costly and labor-intensive, and it rarely gets mentioned until it's time to recoat.

Standing water is a drainage condition to correct, not a reason to lock a building into silicone. These replacement figures are all-in: they include tearing off and disposing of one existing layer plus new insulation to current energy code, per 2026 NRCA/SPRI-based cost data. Tear-off and disposal alone add roughly $1–$3 per sq ft. A cheaper “recover” (new membrane laid over the old roof, no tear-off) runs 25–40% less — but it isn’t a true replacement, skips the deck inspection, and carries the moisture-trapping risk described above. Restoration is the only path here that reuses a sound roof instead of removing it. Worked example on a 20,000 sq ft roof: restoration lands near $60,000–$120,000; a full TPO tear-off and replacement runs closer to $160,000–$280,000 before downtime.

The other side of the tear-off

A new roof isn't a fresh start from every angle.

Replacement has a place — when a roof is genuinely failed, it's the right call. But every new system you'd replace with carries its own known failure modes and trade-offs. Here's what the higher invoice buys, honestly, alongside what it doesn't solve.

What all three share — and what restoration avoids

Every replacement system introduces seams or fasteners as leak paths, requires a full tear-off with the disposal and tenant downtime that come with it, and sends the old assembly to the landfill. Why replacement means removal — and restoration means inspection.

Whichever path you take, the enemy is the same: trapped moisture. The difference is how much of the roof you disturb to deal with it honestly.

Replace

Remove first, then rebuild

Layering a new membrane over old, saturated materials traps water in the assembly, where it vaporizes, adds weight, rots the deck, and blisters the new roof off from below. That's why a proper replacement strips the old system down to a sound deck before the new one goes on — and why it costs what it does.

Restore

Survey, cut out the wet, then coat

Restoration doesn't skip that logic — it targets it. A moisture survey finds wet areas; those get cut out and replaced with dry, sound material, leaks get fixed and dried, then the coating goes over a substrate that's verified dry. You avoid the full tear-off precisely because you dealt with the moisture that mattered.

Straight answers

Questions we get from owners and contractors.

Is it true silicone "can't stick to itself"?

The opposite, actually — cured silicone re-adheres to silicone without a primer, which is why silicone recoats are easy. The catch is that almost nothing else bonds to cured silicone. Acrylic and most other coatings peel off it, so once a roof is silicone it must be recoated with silicone or fully stripped before a different system can go on. That removal is costly and labor-intensive, and it's the part that often isn't mentioned until recoat time.

Why is elastomeric easier to repair?

Elastomeric acrylic bonds to itself. A spot repair or a full recoat goes over a cleaned, sound surface with no strip-out. And because it doesn't reject other chemistries the way cured silicone does, the owner keeps future options open rather than committing the building to one product line.

Can Phoenix just be coated over my existing roof?

If the roof qualifies, yes — that's the whole point of restoration. "Qualifies" means the deck and insulation are dry and structurally sound and drainage works. A moisture survey confirms it. Any wet or failed areas are cut out and replaced with dry material first; we never coat over trapped moisture, because that seals water into the assembly and blisters the new membrane off from below.

Doesn't installing a new roof over the old one trap moisture too?

It can, which is exactly why a proper replacement removes the old materials down to a sound deck before the new system goes on. That removal — plus disposal and downtime — is a big part of why replacement costs two to four times more than restoration. Restoration reaches the same goal by surveying for moisture and cutting out only the wet areas, so you skip the full tear-off without skipping the moisture check.

When should I replace instead of restore?

When a moisture survey shows wet insulation across roughly 25% or more of the roof, when the deck is soft, deflected, or corroded, or when the repairs needed before coating would approach the cost of replacement anyway. In those cases a new assembly is the sounder long-term investment, and we'll tell you so.

How much does restoration actually save?
